Phase 1: Business Analysis
Activities:will use Six Sigma and the BABOK® (the recognised global standard for requirements management) to decompose and improve the critical business processes impacted by the IT initiative.
Analyst will elicit user requirements and business rules from stakeholders in the context of this process improvement exercise, making sure that business strategy is driving the changes required from IT. By discovering requirements this way, PMOs can ensure that business stakeholders arrive to the project initiation phase (Phase 2) with a validated baseline of requirements that addresses all risks and opportunities for improvement in processes.
Tollgate: Phase 1 ends when owners validate Business Process Model and Requirements Baseline. Team is ready to move on to analysing Gaps in Design and preparing a Statement of Work for IT.
Phase 2: Project Initiation
Activities: Analyst uses work products from Phase 1 to determine gaps in design, and negotiate alternatives with internal and external IT providers.
During IT procurement, the analyst organises these product enhancements into a Request for Proposal and facilitates delivery of a Statement of Work to serve as a basis for contracting.
Tollgate: Phase 2 ends with the approval of a Statement of Work (SOW) by Line of Business and IT provider. Team is ready to configure, customise, and implement a solution.
Phase 3: Commissioning
Activities: Analyst takes on Product Owner role and remains at action stations during the implementation phase, decomposing the requirements included in the Statement of Work into the user acceptance criteria needed to close each sprint (ready stories, rules, specifications and UAT scripts)
Analysts validates user acceptance and facilitates demos, training and commissioning.
Tollgate: All user acceptance testing is completed.
